The hosting question is non-trivial, but Mastodon gives me hope that smart architecture can help a lot: we don't necessarily require every image to be copied permanently to every server.
So we'll see. I think I like the idea of first-class embedded media than you do from a UX perspective, but it's definitely a topic to examine carefully.
